Most of what makes an AI project succeed is the same everywhere: a clear problem, decent data, an owner in the business. This post skips all that and covers the parts that are actually different when you run an AI project in India, from law to languages to where your data lives.
1. The Data Protection Law Is About to Bite
India's Digital Personal Data Protection Act was passed in 2023, and the rules to enforce it were notified on 13 November 2025. They come into force in phases:
- 13 November 2025: the Data Protection Board provisions took effect.
- 13 November 2026: consent manager provisions begin.
- 13 May 2027: most of the substantive duties begin, including notice and consent, security safeguards, breach notification, retention and erasure, and people's rights over their data.
If your AI project touches customer data, and most do, that last date matters for design decisions you make now. I am not a lawyer and you should get advice on your own situation, but these are the questions I ask at the start of every project:
- Where does the data go? If you send customer messages to an external AI service, which one, in which country, and under what terms?
- Do we need personal data at all? Often a model works just as well after names and phone numbers are removed.
- Can we delete it? If a customer asks for erasure, can you remove them from the training data, logs and any stored conversations?
- How long do we keep it? "Forever, in case" is not a policy.
- What happens if it leaks? Who finds out, how fast, and who tells the customer?

2. Customers Live on WhatsApp
For a lot of Indian businesses, the real customer channel is WhatsApp, not a website chat widget or email. That changes what a chatbot or lead-follow-up project means. The bot has to work inside WhatsApp's business messaging rules, use approved message templates for messages you start, and hand over cleanly to a human. 3. Language Is Not Just English
Customers write in Hindi, in regional languages, and in a mix of English and Hindi typed in Roman letters. Models that look excellent on a clean English test set can stumble on this. The practical advice: test on a few hundred of your real messages before you commit, including the messy ones, and decide in advance what accuracy is acceptable and what happens when the bot is unsure.
4. Your Data Is in Tally, Excel and Five Other Places
Many growing Indian businesses run on a mix of Tally or Zoho for accounts, Excel and Google Sheets for everything else, a CRM used by half the team, and a WhatsApp export. That is not a problem, but it means the first third of a project is usually getting data into one place and agreeing what the columns mean. Budget for it. It is also why a short discovery phase is worth paying for: it tells you how bad the data actually is before you sign a large contract.
5. Practical Points When You Hire
- GST: consulting and IT services are generally charged at 18% GST on top of quoted fees. Check quotes are stated with or without it.
- Tax deduction at source: depending on the structure, TDS may apply to professional fees. Ask your CA before the first invoice, not after.
- Ownership: put in the contract that you own the code, the trained models and the pipelines.
- Working hours: if you are hiring from India but serving customers in the US or Europe, agree overlap hours upfront.
